Context

The organisation needed to transfer responsibility for critical production systems from existing teams to a managed operations model. These systems were embedded in day to day business activities and could not tolerate disruption or uncertainty during the transition. While the technical environment was understood, operational knowledge-how systems behaved under pressure, how issues were actually resolved, and where informal dependencies existed-was unevenly documented. The transition was not a greenfield take over, but a change in who would be accountable once systems were already live.

The Challenge

The risk lay less in technology and more in continuity. Existing teams held deep, experience based knowledge that was difficult to extract quickly or formally. A traditional handover model focused on documentation and scheduled transfer dates risked creating a gap between responsibility and readiness. Taking over too slowly would prolong dual ownership and ambiguity; taking over too quickly risked destabilising operations by removing context before new teams were prepared to act confidently. Business stakeholders expected continuity, not a learning curve.

The Decision

The organisation chose to structure the takeover as a phased assumption of accountability rather than a single transfer event. Instead of relying solely on documentation or shadowing, responsibility was introduced progressively, aligned to operational confidence rather than timetable. This meant retaining existing teams in the loop longer than originally planned, while resisting the temptation to keep them as silent safety nets indefinitely. The alternative-either a hard cutover or an open ended co ownership model-was deliberately avoided.

What Changed

Operational responsibility became clearer and more stable over time. Incoming teams built situational understanding before being solely accountable, reducing the number of escalations driven by uncertainty rather than real incidents. Existing teams were able to disengage deliberately, knowing that ownership had genuinely transferred rather than being nominal. Some transitions took longer than initially expected, but day to day business operations experienced fewer disruptions and less reliance on informal back channels once the transition was complete.
